Lagging metrics tell you what already happened — revenue, profit, churn rate, LTV. Leading metrics predict what's about to happen — website traffic trends, email engagement rates, pipeline velocity, social media reach. Managing a business on lagging metrics alone is like driving while looking only in the rearview mirror. You need leading metrics to see what's coming and lagging metrics to confirm where you've been.

Lagging Metrics (Rearview Mirror)

Lagging metrics are outcome measures: revenue, profit, customer count, LTV, churn rate, market share, net promoter score. They tell you the final result of everything that happened upstream. They're accurate, important, and completely useless for course-correction because by the time you see a lagging metric change, the cause occurred weeks or months ago.

A revenue decline in March reflects marketing and sales activities from January and February. By March, the damage is done — you're reporting on history, not managing the present. A churn spike in Q2 reflects customer experiences from Q1. The customers who churned are already gone.

Lagging metrics serve two essential functions despite their delay: confirmation (did our strategic changes actually produce the outcomes we expected?) and accountability (are we hitting our targets over meaningful timeframes?). They're the final scorecard, not the play-by-play.

Leading Metrics (Windshield)

Leading metrics are activity and early-indicator measures that predict future lagging outcomes: number of outreach messages sent (predicts future leads), email open rate trends (predicts future conversion), website traffic growth (predicts future lead volume), pipeline value (predicts future revenue), onboarding completion rate (predicts future retention), engagement scores (predict future churn).

Leading metrics enable course-correction because they reveal problems before those problems become visible in lagging results. If outreach volume drops this week, you know lead flow will drop next month — before it actually drops. If onboarding completion rates decline, you know churn will increase next quarter — before customers actually leave. The early warning creates an intervention window.

The challenge: leading metrics are noisier than lagging metrics. A single week of low email opens might be a random fluctuation or might signal a deliverability problem. Dib recommends tracking leading metrics as trends (rolling 4-week average) rather than point measurements to filter noise from signal.

Pairing Leading and Lagging

Every important lagging metric should be paired with 1-2 leading metrics that predict it:

Revenue (lagging) → Pipeline value + proposal count (leading). If pipeline shrinks or proposals decline, revenue will follow 30-60 days later.

Churn (lagging) → Engagement score + support ticket volume (leading). If engagement drops or complaints rise, churn will follow 60-90 days later.

LTV (lagging) → Upsell conversation rate + product usage frequency (leading). If upsells decline or usage drops, LTV will decrease in the next measurement period.

CAC (lagging) → Ad click-through rate + landing page conversion (leading). If CTR drops or landing pages underperform, CAC will increase within the current ad cycle.

The paired structure creates a complete feedback system: leading metrics trigger alerts and interventions; lagging metrics confirm whether the interventions worked.

Implementation

  • List your 3-5 most important lagging metrics. Revenue, profit, churn, LTV, customer count — whatever drives your business.
  • For each lagging metric, identify 1-2 leading metrics that predict it. What activity or early indicator, if it changed, would predict a change in the lagging outcome?
  • Track leading metrics weekly (rolling 4-week average). Track lagging metrics monthly or quarterly.
  • Set alert thresholds on leading metrics. When a leading metric drops below threshold, investigate immediately — don't wait for the lagging confirmation.
  • Review paired metrics together. When a lagging metric changes, check its paired leading metrics from the preceding period. The leading metrics explain why the lagging metric moved.
